It installs the roles into an empty Claude Code setup; no agent runs.\n\nStaffed is a product-team pack for agent sessions: install the roles, ask for the expertise you need, and read the resulting artifacts. There is no runtime, only Markdown personas, a generated skill, and files in your project.\n\n## Install\n\n```bash\n# pnpm\npnpm add -g staffed\n\n# npm\nnpm install -g staffed\n\nstaffed enable\nstaffed status\n```\n\nFor a quick start with pinned model tiers, choose a provider profile or the\nPi-only `openai-deepseek` hybrid:\n\n```bash\n# Pi with OpenAI models\nstaffed enable --profile openai\n\n# Pi with Anthropic models\nstaffed enable --profile anthropic\n\n# Pi with Luna/Terra for routine work, DeepSeek Flash for strong work, and Sol for deep work\nstaffed enable --profile openai-deepseek\n\n# OpenAI Codex CLI or desktop app\nstaffed enable --agent codex --profile openai\n\n# Claude Code CLI or Claude Desktop Code\nstaffed enable --agent claude --profile anthropic\n```\n\nPlain `staffed enable` inherits the parent session model instead of pinning a profile.\n\nOr try it without installing globally:\n\n```bash\npnpm dlx staffed enable\npnpm dlx staffed status\n# npx staffed ... works too\n```\n\n`enable` installs personas and the `staffed` discovery skill. `status` confirms what is installed. By default, installation is user-scoped; use `--scope project` for repository-local configuration. Host-specific paths are documented below.\n\n## Roles and modifiers\n\nChoose the role that resolves the uncertainty. Start with one.\n\n| Role | Use it for |\n|---|---|\n| `researcher` | evidence, prior art, feasibility |\n| `pm` | problem, scope, users, metrics |\n| `ux` | flows, information architecture, states |\n| `writer` | product copy and user documentation |\n| `artist` | visual/audio identity and assets |\n| `architect` | system design and task breakdown |\n| `builder` | one well-defined engineering task |\n| `reviewer` | correctness, security, maintainability review |\n| `ops` | CI, deployment, rollout and rollback |\n| `marketer` | positioning, launch, campaign copy |\n| `analyst` | metrics, experiments, readouts |\n\nA composition is one role plus optional modifiers: stance, drive, lens, audience, and voice.\n\n- **Stance:** `exploratory`, `challenging`, `decisive`\n- **Drive:** `craftsperson`, `pragmatist`, `steward`, `pioneer`, `minimalist`\n- **Lens:** `sceptic`, `empiricist`, `first-principles`, `conventionalist`, `systemic`, `historical`\n- **Audience:** `requester`, `newcomer`, `expert`, `practitioner`, `decision-maker`, `public`, `successor`, `customer`, `maintainer`, `operator`, `executive`, `ecosystem`\n- **Voice:** `empathetic`, `direct`, `blunt`, `diplomatic`, `socratic`, `provocative`, `playful`\n\n```text\nHave the PM evaluate this feature idea.\nHave a decisive, sceptic PM evaluate this feature idea for newcomers.\n```\n\n**Example:** With the staffed skill in context an agent decided to launch the following subagent:\n\n<img width=\"2498\" height=\"548\" alt=\"image\" src=\"https://github.com/user-attachments/assets/3fd4231a-1814-407f-9faf-11b319f89c2e\" />\n\nUse `staffed compose` to browse valid terms and recipes. Safety, permissions, output contracts, model tier, and effort are controls, not modifiers, and take precedence.\n\n## First use\n\nAsk naturally:\n\n```text\nUsing staffed build a link shortener with custom domains.\n```\n\nOr ask for a specific role:\n\n```text\nHave the staffed PM inspect this project and recommend three worthwhile features.\n```\n\nEach role writes its primary result to `artifacts/<role>/index.md`; the artifact is the handoff. For a small feature, a useful chain is `architect → builder → reviewer` when review risk warrants it. Use more stages only when each resolves a named uncertainty.\n\n## Commands\n\n| Command | Purpose |\n|---|---|\n| `staffed enable [name...]` | enable all roles, or named roles (additive) |\n| `staffed disable [name...]` | disable all Staffed roles, or named roles |\n| `staffed status` | inspect enabled roles and discovery drift |\n| `staffed list [--pack name]` | list a pack's roles, tiers, and effort |\n| `staffed compose [terms...]` | browse or validate compositions |\n| `staffed skill` | print the generated discovery skill |\n| `staffed pack list` | list available packs |\n| `staffed pack use <name>` | switch the active pack for this scope |\n| `staffed tier [name]` | show or set tier model/thinking mappings |\n| `staffed tier --compact` | print just the tier → model:thinking rows for an agent's context |\n| `staffed doctor` | check model IDs against this Pi installation |\n| `staffed validate` | validate the roster |\n\nUseful options: `--agent pi|codex|claude|opencode`, `--scope user|project`, `--pack`, `--profile`, `--model`, `--thinking`, `--compact`, `--link`, `--force`, `--dry-run`, and `--no-skill`.\n\n`--agent` selects where files are rendered; `--profile` selects render-time model defaults. They are independent. Without `--agent`, Staffed selects the one detected host; if multiple supported hosts are present, choose explicitly. Pi, OpenAI Codex, and Claude Code are supported. Codex uses `.codex/agents/*.toml` for custom agents and `.agents/skills/staffed/` for the shared CLI/desktop skill. The Claude integration works in both the CLI and Claude Desktop's Code tab because those surfaces share `.claude` configuration. Claude Desktop Chat and Cowork are separate surfaces and are not supported by that integration. opencode remains gated, so requests for it fail rather than write unverified files.\n\n| Host | User agents | User skill | Project agents | Project skill |\n|---|---|---|---|---|\n| Pi | `~/.pi/agent/agents` | `~/.pi/agent/skills/staffed` | `.pi/agents` | `.pi/skills/staffed` |\n| OpenAI Codex | `$CODEX_HOME/agents` (default `~/.codex/agents`) | `~/.agents/skills/staffed` | `.codex/agents` | `.agents/skills/staffed` |\n| Claude Code | `~/.claude/agents` | `~/.claude/skills/staffed` | `.claude/agents` | `.claude/skills/staffed` |\n\nCodex custom-agent files are TOML by specification; Staffed preserves each source Markdown persona body inside `developer_instructions`. Codex discovers repository instructions from `AGENTS.md` independently, so Staffed does not modify that file. See [Codex compatibility](docs/codex-compatibility.md).\n\n`enable` and `disable` only manage files Staffed owns. They do not overwrite foreign or locally modified files without `--force`. One pack is active per install scope. `list` and `compose` show the catalog; use `status` for the installed state.\n\n## How it works\n\n- Personas route work and keep adjacent responsibilities separate.\n- Artifacts persist on disk, so later roles can use them without rebuilding chat context.\n- Fixed output contracts make handoffs checkable.\n\nMost roles write to `artifacts/<role>/index.md`. `builder` changes the code; `reviewer` reports findings and does not edit. A role should return the shortest dependable result, write `None` for immaterial sections, and escalate material uncertainty rather than silently expanding scope.\n\n## Packs, tiers, and reference\n\nThe built-in Product pack is the default. The experimental Detective preview is available through `staffed pack use detective`; see [Detective preview](docs/detective-pack.md).\n\nRoles have a default tier (`fast`, `balanced`, `strong`, or `deep`) and effort level. Plain `enable` inherits the parent session model. Model profiles are `openai`, `anthropic`, and the Pi-only `openai-deepseek` hybrid. The hybrid maps fast to Luna low, balanced to Terra medium, strong to DeepSeek V4 Flash high, and deep to Sol high. Pi renders provider-qualified model IDs and thinking levels; Claude Code accepts the `anthropic` profile and renders its models as `haiku`, `sonnet`, and `opus` aliases without per-agent thinking. Use `staffed tier`, `staffed doctor`, and `staffed status` to inspect mappings. `staffed tier --compact` prints just the four tier → model:thinking rows, so any agent can pin a subagent's model and thinking level on demand (for example, \"launch a deep tier subagent\") without reading a persona file; the generated skill points orchestrators at it. Durable tier changes require a clone or persistent install, not a temporary `pnpm dlx` cache.\n\nFor modifier definitions and recipes, see [Composition](docs/composition.md). For Claude Code and Desktop surface details, see the [compatibility guide](docs/claude-code-compatibility.md).\n"}},"agents":{"directory":{"analyst.md":{"file":{"contents":"---\nname: analyst\ndescription: >-\n Use to define metrics and read out results: instrumentation needs,\n experiment/A-B analysis, and post-launch measurement of our own data. Anthropic documents that Desktop Code and the CLI read the same\nconfiguration files, including skills and settings, and Claude Code discovers custom\nsubagents from the `.claude/agents` locations used by Staffed.\n\nThis integration does **not** target Claude Desktop's Chat or Cowork surfaces. Cowork\ndoes not read local `~/.claude/skills/`, and neither surface consumes local Claude Code\nsubagent definitions as the Code tab does.\n\nThe activation contract is explicit-only: `/staffed`, “use Staffed”, or “staff this\nproject”. Generated descriptions and discovery guidance tell Claude Code not to select\nStaffed roles for ordinary prompts.\n\nThe CLI identifier is `claude`: select it explicitly with `--agent claude`. When\n`--agent` is omitted and `~/.claude` is the only detected configuration directory,\nStaffed selects Claude. If both `~/.claude` and `~/.pi/agent` exist, selection must be\nexplicit.\n\n## Paths\n\n| Scope | Agents | Skill |\n|---|---|---|\n| user | `~/.claude/agents` | `~/.claude/skills/staffed/SKILL.md` |\n| project | `.claude/agents` | `.claude/skills/staffed/SKILL.md` |\n\nClaude Desktop Code uses these same paths. The generated skill is the discovery and\norchestration path. Using `--no-skill` leaves installed roles undiscoverable unless the\ncaller supplies its own instructions.\n\nPlain enable inherits the parent model. `--profile anthropic` selects the shared\nAnthropic tier mapping; Claude Code renders its provider model IDs as `haiku`, `sonnet`,\nand `opus` family aliases and drops Pi-only thinking levels. `--agent claude` chooses\nthe integration and paths, while `--profile anthropic` chooses the model provider\nmapping. The OpenAI profile is not valid for Claude Code. Alias availability depends on\nthe account and organization. `--link` is unavailable because explicit-only activation\nrequires a rendered Claude-specific description.\n\n## Compatibility evidence\n\nAutomated coverage verifies rendering, profile restrictions, discovery generation,\nname collisions, filesystem ownership, drift handling, symlink safety, and complete\nproject/user lifecycle behavior. Anthropic's current documentation provides the\ncross-surface contract:\n\n- [Desktop application — Shared configuration](https://code.claude.com/docs/en/desktop#shared-configuration)\n- [Create custom subagents](https://code.claude.com/docs/en/subagents)\n- [Extend Claude with skills](https://code.claude.com/docs/en/skills)\n\nNo authenticated Claude installation is available in the current development\nenvironment, so account-specific alias entitlement and end-to-end routing remain\nrelease smoke-test responsibilities.\n\n## Recommended release smoke test\n\nBefore release against a new Claude Code version:\n\n1. Record the Claude Code/Desktop version and test date.\n2. In both CLI and Desktop Code, test project and user scopes, full and partial\n rosters, inherited and `anthropic` profiles, and skill-only discovery.\n3. Confirm `/staffed` and both natural-language activation phrases dispatch only\n installed roles and produce one persona's contracted artifact.\n4. Submit ordinary edit, explanation, review, product-question, and docs-rewrite\n prompts. Unexpected Staffed dispatch is a release blocker.\n5. Seed foreign targets, nested duplicate agent names, tracked drift, missing files,\n and a foreign skill sibling. Confirm unforced bytes survive and `--force` never\n removes untracked content.\n6. Partially disable, verify discovery shrinks to healthy tracked roles, then fully\n disable and confirm clean owned removal.\n"}},"codex-compatibility.md":{"file":{"contents":"# OpenAI Codex compatibility\n\nStaffed supports Codex CLI and the Codex experience in the ChatGPT desktop app.\nBoth surfaces use Codex's standard local configuration formats.\n\n## Selection\n\nPass Codex explicitly when more than one supported host is installed:\n\n```bash\nstaffed enable --agent codex\nstaffed status --agent codex\n```\n\nIf Codex is the only detected host (`$CODEX_HOME` exists, defaulting to\n`~/.codex`), Staffed selects it automatically.\n\n## Installed paths\n\n| Scope | Custom agents | Staffed skill |\n|---|---|---|\n| user | `$CODEX_HOME/agents/*.toml` (default `~/.codex/agents/*.toml`) | `~/.agents/skills/staffed/SKILL.md` |\n| project | `.codex/agents/*.toml` | `.agents/skills/staffed/SKILL.md` |\n\n`CODEX_HOME` changes Codex's user state/configuration root and is honored for\ncustom-agent installation and host detection. Codex requires each custom agent\nto be a TOML file with `name`, `description`, and `developer_instructions`, so Staffed\nrenders the Markdown body into `developer_instructions`. An OpenAI profile additionally\nrenders `model` and `model_reasoning_effort` in Codex's native spelling.\n\n## `AGENTS.md`\n\nCodex discovers instructions from `AGENTS.md` at the repository root and along the\npath to the working directory, plus a user-level file under `~/.codex/AGENTS.md`.\nStaffed's discovery mechanism is the installed `staffed` skill, so enabling or\ndisabling Staffed does not create or edit any `AGENTS.md` file.\n\n## Desktop behavior\n\nThe desktop app and CLI both discover standalone skills and Codex custom agents from\nthe locations above. Vocabulary is a precision layer, not an entrance requirement:\n`staff this project` and plain role names remain complete requests.\n\n## Terms\n\n- A **dimension** is a configurable behavioral axis.\n- A **mode** is an available value within a dimension.\n- A **modifier** is a mode selected for one dispatch.\n- A **composition** is one role plus its selected modifiers.\n- A **staff pack** supplies a coherent roster, domain audiences, workflow, and recipes.\n\nEffort, model tier, permissions, safety, scope, and output contracts are controls rather\nthan modifiers. They always take precedence.\n\n## Grammar\n\n```text\n<role> [stance] [drive] [lens] [audience] [voice]\n```\n\nOrder is irrelevant. A role is required; all other dimensions are optional, with at\nmost one mode from each. Canonical names and explicit aliases match case-insensitively\nas exact tokens. Staffed never guesses arbitrary prefixes.\n\n```text\npm + prag + scep + maint + dir\n```\n\nmeans `pm`, pragmatic drive, sceptical lens, maintainer audience, and direct voice.\n\n## Progressive disclosure\n\n1. Start with `staff this project` and let the orchestrator choose a plain role.\n2. Name a role when organizational ownership matters.\n3. Add one natural modifier when the desired approach matters.\n4. Use aliases and multi-dimensional compositions only for repeatable precision.\n\nThe generated skill carries only names, aliases, selection rules, and a few recipes.\nIt loads its detailed `references/composition.md` only when a modifier is present,\noptions are requested, or it must select a composition itself.\n\nThe orchestrator states a one-line receipt before dispatch and repeats that exact\ncanonical receipt in its final response so non-interactive callers retain it:\n\n```text\nDispatching pm + sceptic + maintainer + direct: challenge assumptions for maintainers and report plainly.\n```\n\nIt also puts the canonical composition and each selected mode's `Dispatch behavior`\nfrom the lazy reference into the persona task. The receipt alone does not configure the\npersona. Role scope, truth, correctness, safety, effort, model tier, permissions, and\noutput contracts always take precedence over modifiers.\n\nEvery agent-selected modifier must address a named uncertainty or materially change the\nresult. Unselected dimensions remain invisible.\n\n## Core dimensions\n\nThe structured source of truth is [`catalog.json`](../catalog.json). `staffed compose`\nrenders the current catalog rather than maintaining a duplicate list in documentation.\n\n### Stance\n\nThe move to make now: widen (`exploratory`), test (`challenging`), or resolve (`decisive`).\n\n### Drive\n\nThe outcome favored under trade-offs: `craftsperson`, `pragmatist`, `steward`, `pioneer`,\nor `minimalist`.\n\n### Lens\n\nHow claims are examined: `sceptic`, `empiricist`, `first-principles`,\n`conventionalist`, `systemic`, or `historical`.\n\n### Audience\n\nWhose understanding, interests, constraints, or response is foregrounded. Core audiences\ntravel across packs; each pack may add domain audiences without colliding with the active\nvocabulary.\n\n### Voice\n\nHow the role communicates: `empathetic`, `direct`, `blunt`, `diplomatic`, `socratic`,\n`provocative`, or `playful`. Voice changes presentation, never evidence or standards.\n\n## Discovery\n\n```bash\nstaffed compose\nstaffed compose recipes\nstaffed compose lens\nstaffed compose sceptic\nstaffed compose pm prag scep maint dir\nstaffed compose --pack detective investigator expl scep cli dir\n```\n\n`staffed compose <dimension>` lists that dimension. A single role or mode explains it.\nA complete composition classifies every token and summarizes the behavior in one sentence.\nUnknown terms fail with a nearby declared choice when one is available. `list` and\n`compose` are stateless catalog discovery and default to product; when another pack is\ninstalled, pass `--pack <name>`. Use `status` to inspect installed state.\n\n## Pack boundaries\n\nExactly one pack is active per install scope. This keeps short natural compositions,\nrole routing, artifacts, aliases, and recipes unambiguous. Core vocabulary is universal;\nroles and domain audiences come from the selected catalog pack. Pack switching is\nexplicit and exclusive rather than silently mixing organizations.\n"}},"detective-pack.md":{"file":{"contents":"# Detective agency preview\n\nThe `detective` staff pack is an **experimental preview** that proves Staffed's roster,\ncomposition, discovery, ownership, and workflow abstractions outside product development.\nIt is not a substitute for law enforcement, legal counsel, licensed forensic practice,\nor real-world safeguarding obligations.\n\n## Activate it\n\n```bash\nstaffed list --pack detective\nstaffed compose recipes --pack detective\nstaffed pack use detective --scope project\nstaffed status --scope project\n```\n\nA scope has exactly one active pack. Default to one role. Add a\nspecialist only for a question the case lead cannot responsibly own, and add\n`case-reviewer` only for consequential conclusions, disputed provenance, open material\nalternatives, fairness risk, or weak independent validation.\n\n## Domain audiences\n\nThe pack adds `client`, `witness`, `subject`, `victim`, `court`, and `press` to the core\naudiences. `subject` is deliberately neutral and never presumes culpability.\n\n## Recipes\n\n```text\ninvestigator + exploratory + sceptic + client + direct\ninterviewer + empiricist + witness + empathetic\nforensic-analyst + challenging + empiricist + court + direct\ncase-reviewer + challenging + sceptic + decision-maker + blunt\n```\n\nUse `staffed compose recipes --pack detective` for current canonical output and aliases.\n\n## Experimental status\n\nThe pack is marked experimental in `pack list`, `list`, `status`, the generated skill,\nand its lazy composition reference. Its inclusion validates generalized behavior and\npack switching; its roster and workflow should be treated as a preview until real usage\nestablishes that the organizational boundaries are dependable.\n"}}}},"models.json":{"file":{"contents":"{\n \"//\": [\n \"Tier -> { model, thinking } map.
